The Challenge
This Bengaluru-based fleet platform operated a growing inter-city logistics network. Drivers signed up to move freight between major Indian cities — Bengaluru to Chennai, Mumbai to Pune, Delhi to Jaipur. Business was strong. But driver onboarding was becoming the bottleneck that capped growth.
Every new driver followed the same manual path. They submitted their vehicle RC number through the app. The ops team pulled the RC details from a slow government portal, verified the owner name against the driver's claimed identity, checked that insurance was valid, cross-checked the chassis number, and finally approved the vehicle for the fleet.
The numbers revealed the operational ceiling:
- 20 minutes of manual work per driver — collecting docs, verifying details, following up on discrepancies
- 20-25 drivers onboarded per day — the maximum capacity of a 6-person ops team working full-time
- 8% of verified RCs had discrepancies — expired insurance, ownership mismatches, or outright fraudulent documents that slipped through
- Freight pricing was manual and stale — using weekly fuel price updates instead of live diesel rates
- Route planning was weather-blind — monsoon delays repeatedly caught the platform off guard

The Solution
The platform evaluated three API providers and chose API Express for two reasons: unified access to Vehicle RC, Fuel Price, and Weather APIs through one key, and pay-per-call pricing that made sense at their scale.

How the three APIs work together
Vehicle RC Verification handles the entire onboarding verification step. When a driver submits their RC number, the API returns owner name, vehicle make and model, insurance status, chassis and engine numbers, and registration state — all in under 100ms. The platform automatically compares the returned owner name against the driver's KYC data. If the RC is valid and the name matches, the driver is auto-approved. If not, the case is flagged for manual review.
Fuel Price API feeds real-time diesel prices into the freight rate calculation. When a customer requests a quote, the platform uses the live diesel price for the pickup city, combines it with route distance and vehicle mileage, and produces an accurate freight rate — automatically. No more weekly manual updates, no more stale pricing.
Weather API provides real-time conditions and 7-day forecasts for every pickup and drop location. The platform uses this to assess route risk, adjust delivery ETAs proactively, and alert drivers about hazardous conditions along their route.
The Implementation
Two engineers worked on the integration part-time. Here's the deployment sequence:
Total integration time: 7 days. Two engineers, part-time. Not 7 weeks of dedicated work — one working week while they continued supporting other projects.
The Results
Metrics were tracked over a 90-day period (July–September 2026) against the 30-day baseline (June 2026).
Onboarding time: 20 minutes → 2 seconds
The single largest impact. Average time from driver application to verified status dropped from 20 minutes to 2 seconds — a 99.8% reduction. The RC verification itself completes in under 100ms. The remaining time is KYC, bank verification, and app-side processing.
Onboarding capacity: 10x
Daily onboarding capacity jumped from 20-25 drivers per day to 200+ — with the same 6-person ops team. The team was redeployed from manual RC verification to driver support, exception handling, and quality assurance. Capacity is now limited by driver demand, not operational capacity.
Ops cost: -60%
Operational cost per onboarded driver dropped by 60%. The combined savings from redeploying the manual verification team, eliminating external document-check vendors, and reducing error rework exceeded ₹40 lakhs annually.
Freight margin: +34%
Freight margins improved by 34%, driven by accurate live diesel pricing. Under-priced routes (where stale prices had led to under-quoting) disappeared. Over-priced routes (where the platform had been defensive) became competitive and won more business. Both directions improved margin.

Beyond the four headline metrics, the integration unlocked meaningful second-order effects:

What's Next for the Platform
With the core fleet operations automated, the platform is now extending the integration:

- Regional expansion analytics — Using the fuel and weather data to identify the best new cities for expansion based on pricing dynamics and route risk.
